The True Cost of Building an Agentic System Internally vs Hiring a Consultancy
The honest numbers: time, cost, and the risk you're not accounting for.
We get asked this question on almost every discovery call: "Why shouldn't we just build this ourselves?" It's a fair question. Here's our honest answer.
The internal build cost
Assume a senior engineer at $200K total comp. Fully-loaded, that's roughly $100/hour. A simple production agent (support, basic RAG, eval harness) takes 4–8 weeks of focused time. At 40 hours/week: $16K–$32K in direct engineering cost.
But "focused time" is the lie. In practice, this work happens across 3–4 months as competing priorities interrupt the project. The actual calendar time is 3–4x the focused hours. Time-to-value matters: if the agent would have deflected 500 tickets/month at $8/ticket saved, 3 extra months of delay costs $12K in unrealized savings.
The hidden cost: getting the architecture wrong
The agents we're called in to fix after an internal build typically have: no eval harness (meaning no safe way to change anything), tool schemas that grew organically (meaning they're inconsistent and the model hallucinates which to call), and no escalation logic (meaning the agent fails silently).
Rebuilding from this state costs more than building right the first time. The technical debt compounds.
When to build internally
Build internally when: you have a team that has shipped agents before, the problem is truly novel (no known pattern maps to it), or you're willing to treat it as a long-term investment with a 6-month runway.
When a consultancy makes sense
Hire a consultancy when: this is your first production agent, time-to-value matters, or you want to end the engagement with your team capable of owning what was built.
The honest answer: for most first-time enterprise agent builds, an experienced consultancy is faster, cheaper on a time-adjusted basis, and lower risk.
